RealFi Office Hours #9
#7 で「まだ立ち上げていない」と言われた crew が、ようやく最初の 1 つとして動き出す回。
ただし制度の発表ではありません。mainnet までの 2 週間を実験の場にして、コミュニティが自分で組織できると数字で示したい——それが、この回の頼みごとです。
この回の構成
アクセラレーターが土台。そこから「アンバサダーにできる」となった、という経緯。
冒頭は振り返りです。Cardano のネットワークの検証者である SPO 向けにアクセラレーター・プログラムを立ち上げたこと。それが今日の話題——「Alpha アンバサダー・プログラム」——の前段だった、と。マーケティング側からは「加わってから作ってきたものを見てきて、これはアンバサダー・プログラムにできる、となった。他のチームなら 2 段階かける工程を一本にまとめた」と説明されました。
そのうえで、2 つの前置きがありました。
mainnet の日付が「2 週間ほど」延びて 10 月 1 日になったことも触れられました。「今日から 9 日ほど」。補足Cardano Seminar(9 月 11 日)で CEO が初めて口にした日付と同じです。#6 の「9 月中旬」からの延期を、この回では「時間ができた」と前向きに使っています。
チームが KPI で理解する価値と、コミュニティが提供できる活動を、真ん中で結ぶ。
#7 で「握手(handshake)」と呼ばれた接点が、この回では図として示されました。画面共有された Miro のボードには、青がチーム、赤がコミュニティのエコシステム、そのあいだの緑 2 つが「握手」——インパクトの接点、つまり進行役とマーケティング責任者の 2 人、という説明です。
接点で何をするのか。「社内の各機能が価値として理解するもの(KPI)」と「コミュニティが新しく入ってきた人に提供できる活動や役割」を翻訳し合うこと。コミュニティの貢献やアイデアを、チームが実際に動けるものに変える。「水面下で進んでいる仕事」だと述べられました。
ボードの中身は受け取っていないので、色分けと配置は音声の説明どおり、文字はこちらで補ったものです。
コミュニティ側の見せ方が世界構築(world building)です。「地図やストーリー主導の RPG のように、一人ひとりが冒険に出る」。もとは同僚が数か月前に探ったアイデアで、Decentralized Adventures と名付けられていた、と紹介されました。進行役がこの角度を気に入った理由は、「コミュニティは本質的に自己組織的で、上からの統制はない。だから人々が自分の冒険を自分で選ぶ」からだ、と。
world building / Decentralized Adventures コール中の言葉
新しく入ってきた人が、RealFi の内部の言葉(エンジニアリング、プロダクト、CEO がそれぞれ使う言葉)を初日に覚えるのは不可能——だから「ダーク・フォレスト」や「港」のようにすでに人の頭の中にあるものを使って方向づける、というのが世界構築の狙いだと説明されました。Decentralized Adventures は、その入口を「冒険を選ぶ」形にした呼び名です。補足district と crew の二層は #7 の 6 節で説明されています。この回はその「最初の 1 つ」を動かす話です。
最初の district は 1 つ、最初の crew も 1 つ。課題は「testnet の活動を増やす」。
ボードには「地図」があり、貢献できる district(地区)に入っていく——その最初の 1 つがダーク・フォレストです。理屈は #7 の 7 節と同じで、この回でも同じ数字が繰り返されました。Cloudflare によればインターネットの 50〜80% がボット、DeFiLlama や Dune ではオンチェーンの活動の 90% がボット。だから「AI の時代に、人間の真正さがはるかに価値を持つ」。
そしてダーク・フォレストは「cozy web」でもある。RealFi のようなチームには届かないが、コミュニティなら届く場所——Discord、非公開の Telegram、対面のミートアップ。「ちょっとした遊び」で、名前は変えてもいい、とも。
この district の最初の crew の課題は、testnet の活動をどう増やすかです。「自己組織できるか、mainnet までに何か面白いことができるか。そして本当に活動していた人たちの中から、アンバサダーやコミュニティの代表を選ぶ」——それが、今の時点でのアンバサダー・プログラムの見方だと述べられました。
補足順番に注意が要ります。アンバサダーを選んでから活動するのではなく、活動した人の中からアンバサダーを選ぶ。制度の詳細(役割、ステータス、報酬)は #7 で「作成中」とされ、この回でも示されていません。
RealFi と、コミュニティと、Cardano が「良いことが起きている」と一致できる 4 つ。
ボードのもう一つの柱が共通善(common good)です。「もし自分たちがコミュニティの側にいて、誰かに RealFi について語るなら、RealFi と、コミュニティメンバーと、Cardano エコシステムの三者が、価値のあることが起きていると一致して認められるものは何か」。KPI と共通善をつなぐのは「成功を客観的な数字としてどう理解するか」で、共通善が見つかれば、それが調整の軸になるという説明です。
4 つの順番と中身は音声で語られたとおりです。補足Cardano Seminar のスライドにあった「SPO が委任者に教える 5 段」(ADA を守る → 独立 SPO で分散 → ネットワークの健全性 → ADA を持ち続ける理由 → RealFi に参加)と、ほぼ同じ骨組みです。
そのあとに「どう組織するか」のテンプレートが用意されていて、資産ベースのコミュニティ開発ワークショップに参加した SPO を見て、一緒に働きたい相手を見つけられる、と案内されました。ボードは開いていて、Discord で話しても、付箋を残してもいい。
新しいものは作らない。今あるもので活動を増やし、それを数字で見せる。
この回の中心にある頼みごとが、ここです。「mainnet までの時間で、本当にサンドボックスを作ろうとしている」。ただし制約があります。
この数週間の制約はこうです——今あるものが、あるものです。もらったフィードバックは全部チームに渡しています。でも、今あるものが「可能にする制約」なんです。
ダッシュボードのような要望はチームに出したが、この 2 週間で新しいものは作らない。マーケティング責任者も「そういうものは将来できる。ただ今は、技術チームは mainnet に集中しないといけない」と重ねました。
enabling constraint(可能にする制約) コール中の言葉
「制約」を、できないことの一覧ではなく、その範囲の中で何ができるかを決めるものとして捉える言い方です。ここでは「新機能は来ない。だから今ある testnet とボードで、2 週間で何ができるか」という問いの立て方を指しています。補足組織論で使われる言葉で、コール中に定義は語られていません。
では、2 週間の「成功」とは何か。
次の 2 週間で成功とは何かというと、私たち 2 人が「testnet の活動が大幅に増えた」と示せることです。世界構築とワークショップが機能することを示したいからです。
なぜ数字が要るのか、も率直に語られました。突飛なアイデア(世界構築、crew、district)をリーダーシップに持ち込むとき、「活動のための活動」に見えないように気をつけないといけない。資源を求め、支援してもらう最良の方法は、A/B テストをやること——「閉じたループのテストで、これは実際に役に立ったと言えるようにする」。それが「黄金律」だ、と。
測り方は、オンチェーンとオンラインの指標を組み合わせること。「オンラインの活動は偽装できる。オンチェーンの活動はボットにできる。でも 2 つを組み合わせれば」。KYC や AML の話ではない、身元を明かす必要はない、と念を押したうえで、「その 2 つを組み合わせて活動を検証できないか。チームへの本当に面白い提案だ」と述べられました。補足#7 で「本物の人間である確度が上がる」とだけ語られていた件(7 節)が、ここで少しだけ方法に近づいています。ただし具体的にどの指標をどう組み合わせるかは、まだ示されていません。
「私たちは本当に小さなチーム」(進行役、マーケティング責任者、同僚の 3 人)だから、コミュニティが動いたという証拠が要る、という筋です。
補足以下はこちらで足した整理です。コール中の発言ではありません。
疑問はもっともです。この 2 週間は、mainnet の日付(10 月 1 日)が公に告知された直後で、Cardano Seminar もあり、TOKEN2049 の告知もある。testnet の活動が増えたとして、それがボードや crew のおかげなのか、mainnet が近いからなのかは、増えた量だけでは分かりません。
なぜ話者の言い方も成り立つのか。本人が求めているのは厳密な因果の証明ではなく、「小さなチームがリーダーシップに資源を求めるための材料」です。「閉じたループのテスト」という言い方は、少なくともやったこと(実験)と起きたこと(活動)を並べて見せることを指していて、それ自体には意味があります。
外から見分ける方法。「A/B」と呼ぶなら、比較対象が要ります。たとえば、ボードから生まれた紹介リンク経由の活動と、それ以外の活動を分けて数える。#4 の SPO プログラムでは「参加プール 84% 対 対照群 17%」という形で対照群が置かれていました(#4 の 4 節)。
この回で示されたか。「増えた」をどう測るかは「オンチェーン × オンライン」とだけで、比較対象は示されていません。
すべて考慮する。ただし見えやすいのは、SPO のポイントと、個人の紹介リンク。
「何をやるかは私たちが決めることではない」。マーケティング責任者は過去のコミュニティの例を挙げました——新しいメンバーを連れてくるのが得意な人、バグを直しアプリを壊そうとするのに集中した人。「他のコミュニティのように、ミームを作れ、これをやれ、とは言わない。楽しめること、やりたいことをやるべき」。
そのうえで、成果が見えやすい方法が 2 つ挙げられました。
補足「20%」は Cardano Seminar のスライドに「SPO は委任者が得た分の 20% を取る」とあったものと同じ数字です。この回では「だったと思う(I think)」という言い方でした。
最後に、初期に加わることの「うまみ」も語られました。「コミュニティの初期にいると、影響力と発言力がとてつもなく大きく、声が届きやすい」。Cardano に 7 年いた経験から、ある規模になると全員が互いを知っているわけではなくなり、役割や層のそれぞれが独自のコミュニティになる、と。
mainnet までは大々的にはやらない。10 月からは、CEO と GTM 担当が前に出る。
「mainnet に乗るまでは大々的にはやっていない。無駄になるかもしれないお金は使いたくない」。それでも、GTM 担当が先週バルセロナのサイドイベント、European Blockchain Convention、London Fintech Week に出ていて、そこからのコンテンツがこれから出る、とのことです。
TOKEN2049 のブースは「コミュニティの 1 人に勧められて申請し、プレゼンをして、採択された」。「RealFi にとって大きな勝利」と述べられました。
EVM の時期については、マーケティング責任者が「注意深く聞いていた人には、うっかり日付のヒントを出したかもしれない」と述べています。補足音声にあるのは「Breakpoint(11 月頭)の頃には EVM に乗っていれば」という言い方と、Cardano Seminar での「mainnet の 1 か月後」だけです。日付そのものは述べられていません。
グッズについては、質問を受けて「カスタムのグッズは作れる。高いものではない。RealFi を代表してくれるなら利点がある。詳細は完全に稼働してから」。チャットからは「mainnet ローンチに紐づけた限定グッズを」という提案があり、「mainnet 前にしか手に入らないものなら、何年か後には OG のステータスになる。Discord のロールも同じ」と応じています。
自分のアカウントからなら自由。RealFi のアカウントから出るものとは別。
チャットから、この回でいちばん実務的な質問が出ました。コミュニティがクイズのようなコンテンツを作ったとして、金融商品である以上、共有する前に RealFi のレビューが要るのか、それとも自由があるのか。
自分のアカウントから出すものなら、自由があります。特定の質問があるとか、投稿するものが事実として正しいか確かめたいなら、もちろん私たちに聞くことを勧めます。RealFi のアカウントから出るものは、当然、話が別です。
進行役はこれに、Cardano での経験を重ねました。「私は価格の話は絶対にしなかったが、コミュニティは当然していた。誰かがルールだと言っているからではなく、そこにいれば分かる。RealFi 自身は原則として言わないけれど、コミュニティなら言えることがある」。
補足答えは「自由がある」ですが、境界線は「誰のアカウントか」で引かれていて、「何を言ってよいか」の線は示されていません。1 節の「金融商品なので何を言えるか慎重」という前置きと合わせて読むと、コミュニティ側が事実確認を頼める窓口はあるが、レビューの義務はない、というのがこの回の答えです。
「ほぼ全体に反映した」。ただし「毎日新しい見落としが見つかる」。
裏で進んでいる変更として、新しいウェブサイトが近く出るかもしれないこと、そしてUSDrf がもう至るところにあることが挙げられました。改めて説明されたのは次のとおりです。
補足2 点、記録と食い違います。投票の結果は、#7 のページに載せた告知では全 75 票のうち案 B が 51 票で 68% です。この回の「84%」がどの数字を指しているのかは述べられていません。また「もともとは USDr と sUSDr」と語られていますが、改称前の表記は USDR / sUSDR です。いずれもコール中の言い方をそのまま記録し、対応表は用語集に置いてあります。
最後に進行役から、「コミュニティのメンバーを RealFi の上級リーダーシップとつないで、アイデアや提案について非公開のコールを持ってもらった」ことが明かされました。「すでにたくさんの活動と貢献があり、本当に感謝している」と。
#7 で語られた仕組みを、2 週間の実験として動かす。それがこの回。
#7 が「なぜ立ち上げていないか」の説明だったのに対し、この回は「立ち上げるので、入ってほしい」という招待です。
チャットから 4 件。ステージに上がった人はいませんでした。
参加者BLace のセクションの報酬タスクが swap と stake だというのが分からない。Lace を RealFi の dApp に接続しているが、ウォレットの中では見えない。Lace のネイティブな何かなのか。
進行役は「自分が使うときはブラウザの中だと思う」、マーケティング責任者は「分からないが、Lace チームとローンチに向けて取り組んでいることに関係している可能性はある」。コール後にフォローアップすると 2 度約束されました。
参加者C(行動の呼びかけの確認)コミュニティのボードに入って、組織し、ブレインストーミングし、実験をやる、ということか。
そのとおり。次の 2 週間で testnet の活動が大幅に増えたと示せることが成功。測り方はオンチェーンとオンラインの組み合わせ(5 節)。
参加者Fmainnet ローンチのイベントに紐づけた限定グッズを検討してみては。ギブアウェイとして魅力的になる。

The crew that #7 admitted had not been launched finally starts — as a single first crew.
This is not a programme announcement. The ask is to use the two weeks before mainnet as an experiment, and to show in numbers that the community can organise itself.
In this session
The accelerator was the foundation. “We can turn this into an ambassador programme” came out of it.
The call opened with a recap: an accelerator programme was launched with stake pool operators, the validators of Cardano's network, and that was the precursor to today's topic, the “Alpha Ambassador Programme.” From the marketing side: “we've been watching everything you've built … the more conversations we had, it kind of led to — hold on, we can turn this into an ambassador programme.” They “streamlined a process that other teams would take two long versions to do.”
Two things were said up front.
The mainnet date has been extended “a couple of weeks” to 1 October — “about nine days from today.” addedThe same date the CEO first said aloud at the Cardano Seminar on 11 September. The slip from #6's “mid-September” is framed here as time gained.
Value as the team understands it in KPIs, and activity the community can offer, joined in the middle.
The “handshake” from #7 was shown as a diagram this time. On the screen-shared Miro board, the team is in blue, the community ecosystem in red, and the two green boxes between them are the handshake — “the interface for impact,” meaning the host and the marketing lead.
What the interface does: translate between “what internal functions would understand as value — KPIs” and “what kind of activities and roles the community might offer someone entering RealFi.” Turn the community's contributions and ideas “into something the teams can actually act on.” That is “the hidden work that's going on.”
The board itself was not provided; the colours and layout follow the spoken description, and the wording is ours.
On the community side, the framing is world building: “like any map or story-driven RPG, the individual is going on an adventure.” It grew out of ideas a colleague explored a couple of months ago under the name Decentralized Adventures. The host liked the angle because “communities are inherently self-organizing … there isn't this top-down control. People are going to select their own adventures.”
World building / Decentralized Adventures the call's own words
Nobody joining on day one can absorb the internal language that engineering, product and the CEO each use — “it's an impossibility” — so world building uses objects already in people's heads, like a dark forest or a harbour, to orient them. Decentralized Adventures is the name for the entry point framed as choosing an adventure. addedThe two tiers, districts and crews, are explained in section 6 of #7. This session is about starting the first one.
One district, one crew. The task: drive testnet activity.
The board has a map, with districts you can enter to contribute — and the first one being built is the dark forest. The reasoning is the same as in section 7 of #7, with the same figures repeated: 50–80% of the internet is bots according to Cloudflare; 90% of on-chain activity is bots per DeFiLlama or Dune. So “human authenticity becomes way more valuable in AI.”
And the dark forest is “the cozy web” — “the places that a team like RealFi couldn't reach, but its community could.” Discord, private Telegrams, in-person meetups. “Dark forest was just a bit of fun,” and the name can be changed.
The first crew in this district exists to drive testnet activity. “Can we self-organize and can we do something interesting up until mainnet, and then pick ambassadors and community representatives from those people that are about it” — that is how the ambassador programme is seen right now.
addedThe order matters. Ambassadors are not chosen first and then set to work; they are chosen from those who have already been active. The programme's details — roles, status, rewards — were “being drafted” in #7 and are still not given here.
Four things RealFi, the community member and Cardano would all agree are good.
The board's other pillar is the common good: “if someone was to talk about RealFi, what would be a common good where RealFi, the community member, and the Cardano ecosystem would agree that something good or valuable was happening?” What links KPIs and the common good is “how the audience or the team or the community understand success in terms of objective numbers” — and “if you can find a common good, that's gonna help you create an axis around which you can have coordination.”
The four, and their order, are as spoken. addedThe Cardano Seminar slide listing what SPOs teach their delegators — secure your ADA → decentralise → network health → reasons to stay active → participate in RealFi — has almost the same skeleton.
Below that come templates for how to organise, so that people can look at which SPOs took part in the asset-based community development workshop and find collaborators. The board is open now; talk about it in Discord, leave sticky notes.
Nothing new gets built. Grow activity with what exists, and show it in numbers.
Here is the session's central ask. “We're really trying to create a sandbox now in the time up until mainnet.” With a constraint:
The constraints over the next few weeks while we try and get to mainnet are such that what's built is built right now. All of the feedback we've had, we've been giving to the team. But what's built is the enabling constraint, you know?
Requests like dashboards have gone to the team, but “we're not gonna build anything new in the next two weeks.” The marketing lead added: “those stuff can obviously happen in the future. It's just right now — as we're going to mainnet, that's got to be the focus for the tech team.”
Enabling constraint the call's own words
Treating a constraint not as a list of what can't be done but as the thing that defines what can be done within it. Here: no new features are coming, so the question becomes what can be done in two weeks with the testnet and the board as they are. addedA term from organisational theory; it was not defined on the call.
So what does success look like in two weeks?
In the next two weeks, what success looks like is that the two of us can show there's been a massive increase in testnet activity, because we want to show that the world building and the workshops work.
Why the number is needed was said plainly. When you bring unusual ideas — world building, crews, districts — to leadership, “you've got to be really careful that it doesn't come across as just activity for the sake of it.” “The best way for us to advocate for those resources and for the team to support us in that is to do an A/B test.” A closed-loop test that lets you say “this was actually really useful.” That is “the gold standard.”
How to measure it: combine on-chain and online metrics. “Online activity can be faked. On-chain activity could be botted. But if you're combining those two —” Not KYC, not AML, “you don't have to dox them,” but “can you combine those two things to verify the activity? That's a really interesting proposition to the team.” addedWhere #7 only said that an SPO's activity gives “a high degree of confidence” it is a real human (section 7), this is a step closer to a method. Which metrics, combined how, is still not given.
“We're such a small team” — the host, the marketing lead and one colleague — so evidence that the community moved is what they need.

The question is fair. These two weeks come right after the mainnet date (1 October) was announced publicly, after the Cardano Seminar, and alongside the TOKEN2049 news. If testnet activity rises, the amount alone can't tell whether the board and the crew did it or the approach of mainnet did.
Why the speaker's framing still holds. What he is after is not a rigorous causal proof but material “for a small team to advocate for resources.” A “closed loop test” at minimum means putting what was done (the experiments) next to what happened (the activity), and that has value in itself.
How to tell from outside. If it is called A/B, there needs to be a comparison — for instance, counting activity that came through referral links born on the board separately from the rest. The #4 SPO programme did have a control group: 84% of participating pools against 17% outside (section 4 of #4).
Was it given here? Only “on-chain × online” as the measure. No comparison group was described.
All contributions count. The two that show most clearly: SPO points and individual referral links.
“It's not really for us to say” what anyone should do. The marketing lead drew on past communities: some people were gifted at bringing in relevant new members; others focused on fixing bugs and trying to break the app. “We're not gonna tell you to make memes, do this, do that … you should do what you enjoy and what you wanna do.”
That said, two ways of seeing contributions were named.
addedThe 20% is the same figure printed on the Cardano Seminar slide — “the SPO takes a 20% share of what their delegators earn.” Here it was said as “I think you get 20%.”
And the upside of being early: “when you're early in a community you have a massively outsized impact and say, and it's easy to be heard.” From seven years in Cardano: past a certain size, not everybody knows each other, and the roles and layers become almost their own communities.
Nothing big until mainnet. From October, the CEO and the GTM lead are the ones in the room.
“We've not done the big hoo-ha until we're on mainnet. We obviously don't want to spend money that might be wasted.” Still, the GTM lead was at side events in Barcelona last week, at the European Blockchain Convention and at London Fintech Week, and content from those is coming.
The TOKEN2049 booth came from a community suggestion: “we put through our application, we did the presentation, and I can confirm we got accepted.” “A big win for RealFi.”
On EVM timing, the marketing lead said that anyone listening carefully would have caught “some hints as to when EVM will be exactly.” addedWhat is actually on the audio is “hopefully on EVM by Breakpoint (early November),” plus the Cardano Seminar's “a month after mainnet.” No date was stated.
On swag, in answer to a question: custom swag can be made, “swag isn't an expensive cost,” and “if you're gonna be repping RealFi … for us there's benefits there” — details when fully live. A chat suggestion for limited-edition swag tied to the mainnet launch was welcomed: something only available before mainnet would carry “OG status” in years to come, and Discord roles work the same way.

The most practical question of the session came from the chat: if the community makes something like a quiz, does it need RealFi's review before sharing, given that this is a financial product — or is there freedom to create and share?

The host added his Cardano experience: “I would never talk about price, but obviously the community would talk about price. It's not because anyone says it's the rule … there are things that the community can say about RealFi that RealFi may not say itself.”
